Agentic AI-led autonomous sourcing to contract.
The objective is to provide a strategic operating model to transform traditional S2C process into fully autonomous process in an Agentic AI ecosystem.

The end goal is to achieve compliance, working capital efficiency, and fully touchless procurement by automating sourcing, negotiation, contracting and vendor performance monitoring to almost 80% with human-in-loop only for 20% of the work. This can be accomplished by creating an agent ecosystem for the sourcing to contract process.
- Demand planning agent: Traditionally demand is captured when there is a request or need for procurement. The agent will conduct proactive demand planning. This agent initiates the procurement cycle by analyzing business needs and preparing demand forecasts. This agent would use pipeline data, review licenses, track operational inventory, business trends and industry benchmarks to predict what products/services will be needed as well as review current technical or functional specifications and price benchmarks to estimate accurate demand volumes. It automatically refines and combines requirements from different departments and pushes them for sourcing approval. This agent will reduce over-procurement, eliminate manual demand planning and align forecasts with business pipelines.
- Sourcing agent: Once the demand is understood, the vendor is identified to fulfil the demands, whether for product or services. This agent manages intelligent supplier engagement and vendor shortlisting. The agent will collect and score vendor bids using pre-configured evaluation criteria as well as customize and draft initial RFx templates verified by human-in-loop to multiple vendors. It will shortlist vendors based on historic performance, market value, cost effectiveness and SLA compliance. The agent will ensure consistent, bias-free vendor selection while speeding up RFx cycles.
- Negotiation agent: The agent will handle automated communication for small value price and term negotiation with suppliers and support human-in-loop for bargain or contract definition for high-value pricing and complex negotiation terms. The agent stores the final agreed terms for auto-population into contracts. The agent will reduce negotiation cycle times and ensure all negotiations stay within corporate policy framework.
- Authoring contract agent: The agent will auto generate contracts tailored to negotiation outcomes, demand and compliance rules. It uses preapproved legal and commercial clauses from clause library and reflects risk, and then auto generates contracts based on negotiation inputs and business templates. It can track and adjust to the feedback shared by humans-in-loop. This agent will enable faster contract creation and finalization with embedded compliance, minimizing legal risks.
- Contract execution and compliance agent: The agent monitors the contract’s post-signature execution and SLA adherence. It continuously monitors contract deliverables, renewal dates and service obligations and raises alerts on performance gaps or missed milestones. It highlights non-compliance across payment terms, delivery timelines and quality etc. It also proactively mitigates risks, prevents contract leakage and ensures value realization.

- Requisition agent: This agent autonomously triggers the procurement requisition lifecycle based on internal consumption trends and predefined business rules. It tracks historical usage, seasonal demand and business cycles, analyses hosted/punch out catalogues and generates shopping carts, which then trigger purchase requisitions (PRs) without human intervention. The agent accelerates need identification, ensures demand accuracy and reduces manual request creation.
- Approval agent: The agent ensures governance and budgetary compliance through intelligent routing and execution handling. It automatically approves low risk, low value requisitions within defined policy and monitors’ approval queues and escalates delayed actions. It evaluates requisitions against budget allocations and flags aging approval.
- Vendor selection agent: The agent shortlists and finalizes vendors using performance data and intelligent risk assessments. It uses historical data, risk factors, SLA performance and location, and applies scorecards to identify best fit vendors from approved pool. In case a vendor risk is detected by the agent, it recommends risk adjusted sourcing plans with alternate viable options.
- PO generation and dispatching tracking agent: The agent handles end-to-end automation of purchase order creation and vendor communication. It generates draft POs from approved PRs using service level agreements delivery timelines, item specifications and pricing rules. Upon validation, the agent dispatches POs directly to suppliers via integrated platforms, email, or API. It also tracks shipment status and updates stakeholders on potential delays. By eliminating manual PO processing and communication gaps, this agent will ensure swift vendor coordination, accurate documentation and real time visibility into order fulfilment progress
- Receiving agent: The receiving agent oversees the physical receipt and verification of goods or services. It matches inbound deliveries against POs and Goods Receipt Note (GRN), ensuring completeness and condition verification. In case of discrepancies such as damaged, delayed, or excess items registered in system, the agent initiates auto return workflows and flags items for follow up. It maintains a tight linkage with the inventory systems to update stock levels and trigger pending action notifications. This agent ensures seamless goods handling, accurate documentation and proactive issues resolution for supply chain continuity.
- Invoice processing agent: The invoice processing agent ensures accurate and timely invoice validation through automated reconciliation and anomaly detection. It executes 3-way matching between PO, GRN and invoice using AI to flag mismatches or discrepancies to create a case and assign to the human-in- loop. The agent leverages machine learning to detect common anomalies such as duplicate invoices, quantity mismatches, or missing tax entries. It validates and clears invoices for payment once alignment is confirmed. This agent significantly reduces invoice cycle time, minimizes payment delays and ensures accounting accuracy with minimal manual intervention.
- Account payable agent: The accounting and payment agent finalizes the P2P lifecycle by managing liability recognition and payment execution. Once invoice validation is complete, it triggers AP liability entries and calculates, optimal payment timing based on available discounts, days payable outstanding (DPO) targets and cash flow models. It then initiates payment releases via integrated banking or payment releases and records the transaction in the accounting ledger. The agent improves working capital efficiency, reduces missed discount opportunities and supports timely vendor payments all without manual intervention once the limit and rules for autonomous payment are set.
- Parallel agent: These agents run in parallel to the process to ensure optimal processing so that the system does not create a bottleneck.

- Exception handling agent (Human-i- loop): This agent safeguards the P2P autonomous workflow by detecting categorizing and resolving anomalies in real time. It continuously validates inputs at each P2P stage, such as PR mismatches, invoice duplication or GRN errors and flag deviations. Exception cases are created and routed with supporting evidence and documentation for quick resolution, either to an appropriate AI agent or human-in-loop. Over time, the agent learns from historical exceptions and refines rules to preempt recurrence. It ensures seamless procurement continuity by resolving disruption parallelly before they escalate into bottlenecks.
- Compliance agent: This operates as a governance layer across all procurement transactions. It monitors transactions against internal controls, audit rules and regulatory frameworks. It supports an organizational audit agent with audit ready documentation ensuring procurement operations remain fully transparent and regulated.
